How Leadership Direction Drives AI Adoption

Walk through most mid-market companies today and you’ll find the same pattern with AI adoption challenges that prevent AI from delivering business value: AI tools were purchased, onboarding sessions ran and two things happened.

  1. Half the team is afraid to use AI. They don’t know what leadership expects, whether using it is “cheating,” or what happens if they rely on AI output that turns out to be wrong. So, they don’t touch it. 
  1. The other half uses AI for everything, with no standards for when to verify output, no understanding of what the company considers acceptable risk and no process for what to do when AI gets something wrong. 

Both groups generate zero business value from AI. And in most organizations, both groups exist simultaneously. The AI adoption challenges gap traces to direction—or the absence of it.

McKinsey’s 2025 Global AI Survey found that AI high performers are three times more likely than other organizations to have senior leaders who strongly demonstrate ownership and commitment to AI initiatives. 

Note what that means: not support, not funding, not enthusiasm. Ownership. Leaders who define expectations, set standards and answer specific questions that their teams cannot answer themselves.

This distinction explains why many AI adoption challenges persist even in organizations that have invested heavily in tools and training.

When employees don’t have answers to these questions, the fear/chaos split is inevitable, and AI accountability breaks down: 

  • When should I use AI versus do this manually? Without an answer, every employee makes an individual judgment call. Some will always choose manual. Some will always choose AI. Neither is right. 
  • What quality threshold must AI output meet before I act on it? If leadership hasn’t specified a standard, individuals create their own, and those standards vary widely across the team. 
  • How will time I save through AI be reinvested? This is the question that drives fear of job displacement. Companies that answer it explicitly as “time saved on routine work goes back into customer relationships and strategic projects” see faster adoption than those that leave it unspoken. 
  • What decisions can AI inform versus decisions AI cannot touch? This line needs to be drawn by leadership, not left to individual discretion. 

These questions feel basic. But in most organizations, nobody has answered them.

Direction means specific answers at four levels: enterprise, process, function and individual. A policy document won’t do it; the answers must come from leaders who understand the business outcomes they’re trying to move. Without this level of clarity, an AI adoption strategy doesn’t take hold. 

Example: We are targeting a reduction in the quote-to-cash cycle from 14 to seven days, releasing $3.2M in working capital. AI initiatives that don’t contribute to this outcome are not priorities. 

This tells every team leader which work matters. It also tells them which AI projects to decline. 

Example: Collections get AI-assisted outreach before sales gets AI-assisted prospecting, because collections have clean data, measurable outcomes and lower compliance risk. 

Without this clarity, every team leader lobbies for their process to go first. Resources scatter across 10 pilots, none of which reach measurable scale.

Example: Finance uses AI to flag anomalies in expense reports but cannot use AI to make final approval decisions without human review. The flag is AI’s job. The judgment is the manager’s. 

This specificity matters because “use AI appropriately” means something different to a finance analyst than to a sales rep. Function-level guidance translates enterprise direction into role-specific behavior.

Example: Use AI to draft customer emails for accounts under $100K. Manager reviews before sending to accounts over $100K. No AI-generated content goes to strategic accounts without VP review. 

The dollar threshold makes this concrete. Simply stating to “use judgment” creates exactly the fear/chaos split you’re trying to avoid. Specific thresholds give people permission to act and clarity on when to pause. 

The most consequential thing leadership can say about AI isn’t “we’re investing in AI.” It’s three specific statements:

Here is the operational outcome we expect AI to improve, with a number and a timeline.

Two

Here is what we will do with the time that AI saves. It will be reinvested in [specific activities], not used to reduce headcount.

Three

Here is who is accountable for AI performance in each area. 

Organizations that make these three statements see AI adoption accelerate. Organizations that announce AI investment without it will watch adoption stall. 

Clear direction doesn’t require getting everything right immediately. It requires enough clarity to enable safe experimentation at each phase. 

Example: A mid-market manufacturing company ($80M revenue) defined direction narrowly before their first AI pilot: AI-assisted quality control on Line 3. Leadership stated the success metric (detect defects AI flags with 90% accuracy), the human oversight requirement (human inspects every flagged item before rejection) and what AI cannot do (approve or reject shipment). This scenario clearly outlines three conditions. Consequently, the pilot ran for 90 days and hit its targets. 

Optimize phase: Direction expands to cover more processes and functions. Quality thresholds get refined based on what the first deployments actually achieved. The conversation shifts from “what are we trying to do?” to “what did we learn, and what’s next?” 

Innovate phase: Direction operates at enterprise scale with mature feedback loops. Leaders evaluate AI performance against portfolio-level outcomes, not individual deployments.

Can your team answer these questions right now? 

  1. What specific operational metric is leadership using to measure AI success? 
  1. What quality threshold must AI output meet before your team acts on it? 
  1. What will happen to time saved through AI? 
  1. What decisions can AI inform versus decisions that require human judgment? 

If your team can’t answer these with specifics, leadership hasn’t set direction. That’s the first problem to solve before purchasing another tool, running another pilot or training anyone on prompts. AI adoption challenges will continue regardless of how advanced the tools become.

Clear direction enables teams to make good decisions without constant escalation. It doesn’t require a rule for every scenario, it requires enough clarity that people can make good judgment calls on their own. 

Done well, direction reduces the number of decisions that have to be escalated to leadership, because people know enough to make the call themselves. 

Direction done poorly (or not at all) creates a bottleneck at the top and either paralysis or chaos below. 

Set the direction first. Every other foundation — governance, training, data, deployment — depends on clear answers to what AI is for, what it can’t touch and who is accountable for results.
